disk full, iCloud full, backups disorganized......

I have an iMac from 2011 with 4 GB and an external HD with 3TB. All of my files are saved on both using Time Machine. My iMac disk is almost full preventing me from performing operations. Now I did something with iCloud (Drive?) and my iCloud is full (5 GB). iCloud is full of my desktop files and documents from my Mac but I don't want that. I only want to use iCloud to sync my calendar and contacts really. My iPhone is 64 GB and I back it up to the computer not the cloud. I know I have a bunch of large files on my iMac from my sons raw Drone footage. I'd like to get that off my computer but I want to make sure it is backed up into two places so I am going to buy another external HD. We are still figuring out how to optimize the drone movies so we can save the final movies in high res and delete all of the unneeded raw footage.

I just am so confused as to what is the best way to organize files and storage on both my HD, the external HD and now iCloud.
